The assumption that the client doesn't see your working method

Where the assumption comes from

Many service providers build their revenue model on a tacit assumption: the client sees the end result, not how it was made. A quote, an advisory report, a report — what counts is the outcome. The path to it, the hours, the methodology, the trade-offs made along the way, stay within the organization. That assumption did not arise from complacency. It was correct, because the client had no access to the working method and no instrument to reconstruct it either. What he received was the product. The process was a black box, and that was workable for both parties: the service provider could base his margin on experience and efficiency without any explanation being needed.

What is shifting

AI is taking over parts of work that used to be visible only internally: drafting a first analysis, searching through files, putting together a quote. That work does not disappear from the process, but the pattern behind it becomes more recognizable. A client who works with AI tools himself recognizes more quickly when an answer is standard work and when it requires bespoke work. The same technology that takes over work at your organization gives the client a frame of reference against which to hold your working method. This does not happen at the same pace everywhere: in sectors where the client himself also works with AI-supported tools — quote comparison, contract analysis, initial screenings — the difference between routine work and craftsmanship becomes visible faster than in sectors where the client does not yet use those tools. The difference, then, is not in what you do, but in what the client can now see.

This shift runs parallel to other places where AI changes the pace of a process. How the turnaround time of a quotation process changes when AI takes over parts of the analysis is an example of this: if the client himself sees how quickly a first version is produced, his idea of what still happens in the remaining time also shifts.

What tells a board that the assumption has expired

The assumption does not age with an announcement. It shifts, and the signals are indirect.

None of these signals proves on its own that the assumption no longer holds. Together they indicate that the client has a different picture of what happens within your organization than the picture on which your pricing and your communication are based.

What this is not

This is not a reason to restructure staff or tasks based on an assumption about client behavior. It is a signal that the basis under part of your communication and pricing may be due for revision. Decisions affecting staff fall under their own legal requirements and should not rest on an assumption about client perception.

The underlying question — which part of the work within your organization can actually be taken over by AI, which part continues to work with human oversight, and which part remains human work — is mapped per task by the FTE TO AI work scan, not based on an assumption about what the client already sees.

This shift is also related to how quickly new parties in your market can keep pace: those who want to know why the assumption that a new entrant needs years before threatening an established position is no longer self-evident will see that entrants without a legacy process can be transparent about their working method faster, simply because they have not built up anything to hide.

What to measure to know whether the assumption still holds

Testing an assumption does not require a prior judgment, but a fixed set of signals reviewed periodically:

These signals are not coincidentally part of the broader work of tracking regulation and market: how regulation gets onto the board agenda structurally rather than incidentally is a comparable exercise in periodically reconfirming what was once assumed to be settled.
